Operating across multiple manufacturing locations, the partnership manages the transport and distribution of high-volume packaging products to customers in the food, retail and e-commerce sectors. The solution combines the scale and national reach associated with major third-party logistics providers with the service quality, responsiveness and local market expertise of established family-run transport operators.

One of the key strengths of the partnership is the scale and resilience it provides to VPK’s UK logistics operation. By combining fleets and infrastructure, the partnership creates access to a network of over 220 vehicles and 500 trailers, operating as a coordinated resource rather than separate fleets.

Cost per pallet is down by 5.8% as a result of the partnership, even at times of reduced volume, where traditionally costs per pallet would be expected to rise.

This scale and agility enable the partners to respond rapidly to fluctuations in demand, production changes across manufacturing sites and the tight lead times required by VPK’s customers. Capacity and asset availability can be flexed across the partnership, ensuring consistent service levels even during peak periods or unexpected operational challenges. Standardised rates under a single contract agreement, shared operational processes, common trailer livery and integrated planning systems allow the partnership to function as a unified logistics solution. This means the approach can be replicated and scaled up across additional sites, customers or regions, providing a framework for long-term growth while maintaining efficiency and service performance.

HOW THE PARTNERSHIP WORKS

The collaboration operates as an integrated logistics solution rather than three independent contractors, with operational and traffic planning teams working together as one. At the centre of the operation, Premier Logistics manages a central warehousing and cross-dock hub in Leicestershire. Freight from four VPK manufacturing facilities is consolidated and coordinated through this hub, allowing loads to be optimised across the partner fleets. A single transport management system provides full visibility of loads from each site, enabling increased opportunities for backhaul loads, reducing costs and emissions. Backhaul loads are credited and there is a monthly rebate target – if one carrier is low on backhauls, then the others must help meet the target. There is one shared rate schedule, which gives VPK greater flexibility on which manufacturing site they use for key customers, and a combined fleet of single-livery trailers is shared across the contract. The service is delivered under a single umbrella agreement, so if one partner is struggling to meet delivery KPIs, the other two must step in to assist. To ensure seamless operations, the partnership has embedded traffic planners and shunting resources directly at VPK manufacturing sites, enabling real-time coordination of production and distribution schedules. Technology also plays a critical role. There is a dedicated customer portal for VPK, delivering full visibility of shipments, live operational updates, and digital proof of delivery documentation. The partners also work together on operational planning and continuous improvement. By sharing data across fleets and analysing freight flows in real time, the partnership continually refines trunking routes, booking slot management, and load optimisation. To support smaller consignments, the partners utilise the Palletforce network, ensuring efficient and sustainable delivery of palletised freight across the UK.

Since its implementation, the partnership has delivered clear operational, financial, and environmental benefits for VPK. Load fill has increased by 3.6%, from 42.12 to 43.64 pallets per truck, and cost per pallet has decreased by 5.8%, helped by greater backhaul loads thanks to the unified approach.

WHY THE PARTNERSHIP WAS FORMED

VPK required a national transport solution capable of supporting high-volume manufacturing output while maintaining flexibility, service quality, and sustainability. Campeys of Selby and Wrings Transport had been working independently with VPK for around 15 years, and Premier Logistics was introduced to form the partnership. Rather than appointing a single large 3PL provider, VPK recognised the opportunity to work with three highly regarded SME operators capable of delivering both national capability and the responsiveness, service levels, and quality values associated with family-run businesses. All three transport partners are longstanding members of the Transport Association, which provided a foundation of trust, shared standards, and aligned operating practices. This allowed the businesses to quickly form a collaborative framework capable of delivering a unified national solution.
